The deal closes. Champagne, Slack celebration, the AE updates the pipeline to "Closed Won." And then, in a lot of B2B companies I've looked at, something quietly breaks. The signed order sits in an inbox. Someone re-keys it into the ERP by hand three days later. A line item gets fat-fingered. The wrong SKU ships, or nothing ships at all, and the customer's first post-signature experience is a chase email asking where their order is.

That gap — between "we won" and "we delivered" — is where a surprising amount of revenue leaks. Not from lost deals. From won ones that get mangled on the way to fulfillment. Think about what typically happens in the "handoff." A rep closes in the CRM. A signed contract or PO comes back through DocuSign or email. The cleanest fix starts upstream. If your quote or CPQ tool produces a structured, machine-readable order — SKUs, quantities, prices, terms, and customer data as real fields, not free text in a PDF — then the order can flow forward without anyone retyping it. The signature event becomes the trigger.

The mistake teams make is treating the signed PDF as the source of truth. It isn't. The structured quote record behind it is. When a deal is marked won, that structured record should be what fires the downstream process, ideally the exact configuration the customer agreed to, so there's nothing to interpret. 2. Validation before commitment

Before an order becomes a promise to the customer, it should pass a set of automated checks. Is the pricing consistent with the approved quote? Is the product actually in stock or within lead-time tolerance? Does the customer have available credit? Do the terms match what your contracts allow? Is the ship-to a real, deliverable address?

A validation layer catches the bad order while it's cheap to fix, before it's been committed to fulfillment and before the customer has an expectation you can't meet. 3. ERP and CRM sync

Your CRM knows the deal. Your ERP knows the order, inventory, and invoice. If those two systems aren't talking, you're maintaining two versions of the truth and reconciling them by hand. That reconciliation is another manual translation, another error surface.

The order data should sync both directions. When an order is created and fulfilled in the ERP, the status should reflect back into the CRM so the account team sees reality without asking anyone. When something changes — a partial ship, a backorder, a returned line — that update should propagate. The account owner should never have to walk down the hall (or ping three channels) to answer "did their order ship?"

4. Exception handling with a real lane

Automation people love the happy path. But the orders that hurt you are the exceptions: the custom line item, the out-of-stock SKU, the customer over their credit limit, the non-standard term someone negotiated. If your system silently drops these or dumps them into a generic queue nobody owns, they rot.

Build explicit routing. An out-of-stock item goes to procurement with the order context attached. A credit hold goes to finance with the customer's history. A pricing mismatch goes back to the AE who quoted it. Each exception type gets an owner, a deadline, and a visible status. The point isn't to prevent exceptions — it's to make sure none of them disappear.

5. Status visibility and closeout

The final stage is keeping everyone honest about where the order stands. The customer wants to know it's coming. The account team wants to know it landed clean so they can plan the expansion conversation. Finance wants to know it's ready to invoice. When status is automated and visible, you stop the endless internal status-chasing that eats a shocking number of hours.
